The core of Max Noble · in pilot this autumn

The Strategy Warroom.

One company. One body of evidence. Several teams working apart. One verdict.

Most strategy days end with a wall of sticky notes. The Warroom ends with a verdict: the vulnerabilities that could hurt your company most, tested by your own people, judged by a panel, and turned into the decisions you can no longer avoid.

How it works

Evidence first. Opinions last.

Your leaders are split into independent teams. Every team gets the same evidence and the same instructions. They work apart, so the first confident voice cannot steer everyone. Then they challenge each other, and a panel decides which diagnosis survives.

  1. Intelligence

Max prepares the evidence pack: your numbers, your promises, your market, and five hypotheses to test. Never the answer.

  2. Investigation

Independent teams examine the evidence and build their own diagnosis.

  3. Challenge

Teams present and attack each other's case. Evidence has to survive.

  4. Verdict

Three judges question every team and decide what is established, what is a hypothesis and what is not proven.

  5. Action

Your CEO decides what happens next. You get the written verdict within a week.

The panel

Three judges. Three different tests.

The panel judges the quality of the thinking, never the people. And it is allowed to challenge the CEO too, or it would only be confirming what everyone already believes.

Judge one

Your CEO

Does this match the real business?

Brings what only an insider knows, and owns every decision that follows.

Judge two · chair

Max Noble

Is that the problem, or just a symptom?

Tests the logic, separates evidence from opinion, and writes the final verdict.

Judge three

The outside judge

What is everyone taking for granted?

An experienced leader with no ties to your company, who asks what insiders won't.

What do you know, and what are you assuming?

What is the strongest evidence against your own conclusion?

If you are right, what must this company do differently?

What would make you change your mind?

What you leave with

A verdict, not a pile of notes.

  1. The executive verdictThe real condition of your business, in plain words.
  2. The vulnerability mapThe three to five threats that matter most, ranked by impact, likelihood and urgency.
  3. Evidence and confidenceWhat is proven, what is still uncertain, and what to check next.
  4. Strategic adviceThe choices and trade-offs leadership should weigh.
  5. The 90-day agendaThe first actions, who owns them, and how you will know they are working.

Every finding gets one of four labels, so nobody mistakes a guess for a fact:

EstablishedStrong evidence. Decide and act.
Critical hypothesisCould matter a lot. Prove it.
UnresolvedCompeting explanations. Investigate.
Not provenThe evidence does not hold.

In pilot · autumn 2026

The Warroom is in its first pilot.

The method is new, and we say so openly. This autumn five companies go through the first Warroom, so the method is tested on real businesses before anyone pays for it. Places for 2027 will be offered first to the people who register their interest here.

  2. WinterWe refine the method from what we learn.
